of du enrollment at college but he's had a great variety of experiences in education share you thank you jam will to come and speak with us thank [Applause] you we back we started over there teachers so I can relate to the the work that you're doing and the work that you're you're getting ready to do for the next what 13 weeks 12 weeks or so schools I miss the K12 world do have to say I miss2 world is different experience so um but it's it's good it's good you'll see why I'm very passionate about the work that I'm doing right now I'm the dean of enrollment in high school programs back when I started I was actually the director of dual therapy college prior to that and I'm just going to talk a little bit

about myself sorry that hard to see so I've been in education collectively with hir Ed for 26 plus years for 26 and a half years now and um one of the things that I'm very passionate about is students where the students are going um been a my undergrad was teacher ucation I was a double major biology and Science Education uh so I taught science for years I wanted to teach freshman science and at the time everyone told me don't teach freshman freshman are the worst ones to deal with in high school they're coming out as eighth graders you know they're high and mighty as eth graders and then coming to the high school not not knowing what's going on bot right so they say all the happens there so but I wanted to challenge I

wanted to teach uh earth science science and environment animal behavior things like that that's what my focus was um so I taught that for many years I was a an assistant football coach there during the state championship years I was part of the State Championship uh coaching staff and it was a great experience a great ride talked about the pride and the culture of the campus just increased drastically it was a positive culture positive attitude positive wining attitude so um I became a head coach myself I moved over to Mexico for 10 years I went to a small school district um had 500 students very tiny back in of 3 school it goes up to 6 day and I had a great experience as was my first head coaching job um I inherited an owe

forever you heard that forever team so I I thought that you know I could really structure some things put some things in place and really turn around we did it at Sun schools was very confident that we could do it there as well what we did took me couple years one of the consist I had to identify what the most consistent thing that was missing that we needed to instill at that that school there wasn't a lot of support at that time so one of it is just uh creating a a work cab you know uh students were just interested in just showing up the first day and wishing for waiting to happen it doesn't work that way you got to establish Foundation you got to make sure that you have suround providing a culture

of working hard making sure you're doing the right things every day so turned that program around was Coach of the Year going to flip that school around um went to the semifinals we lost to has no primary Rec so his high school we lost to his his team by by a point to get into the state championship they were the event state champions then moved on to a bigger school I went a bigger challenge so I went to a 6A School the biggest high school in New Mexico 3600 students um then again inhering another gold School actually they they one last previous three four years so so had to do the same thing say philosophy kind of think about you know what are the strengths of the the staff do I deser bing staff is

there what's the support from the administration what's the support from the teachers support from everybody that's around these students because as a leader of that program I got to work with everybody on that campus we're all leaders we got to figure out how can we support each other that's really what it is that whole Collective what I like to call colletive turn that around finals Coach of the Year there as well um at the same time I was that's when I started getting into [Music] adership at time I didn't want to teachers I like work I like that that was fun because you get to see the groups of your labor right you get to see the students grow you're involved it's you hands on part of it so I did I became an athletic

director um then I I was there for 10 years I came back to New Mexico I went to Arizona as an assistant principal back in study Side District I wanted to help students I wanted to get back to you know how can I be supportive of Campus knowledge that I've gained my years and became athletic director consistant Athletics and I moved over to assistant principal of instruction and then became a principal school that was school um I don't know why but it always that way taking over okay we go found culture there's nobody that has the eny enough to show or help guide people that are on that campus picking up from Mor right probably heard that so that's what we had to instill that's we have to incorporate is just a culture just always

speaking the winwin language we can do this we can do this it's going to take time can do this keep rewards are going to come keep going keep going but as I got Contin as an administrator I had to think about okay how can I organize this what how can I make it meaningful for the people that I work with that I'm supposed to Le to get to the next level or to meet the goal that we've established for ourselves that district has so that was a learning experience to got used to it in athletics used to it as an assistant principal used to it as a teacher now I had to try to figure out how do I do this as a principle because honestly it's it's hard to get everybody going in this

same direction well I'm going to just talk a little bit about some experience had and how i' MA it to kind of give maybe another tool toolbx to kind of look at see something but then really dig deeper in terms of what does it mean to me what's my self value in this and what does commitment look like from personal that's where I had to get my dig a little bit deeper and just kind of figure out self in all the work that we're doing what does it mean to me so personal why what I tell let's identify what is why why are we here why are we teaching why are we scho why why I choose to be so I'm going to talk a little bit about that how we did I've been and

it's effective there might be some pieces that you can take from it that I think that can help in your classroom you're leaders in your classroom you're leaders of those students and I really do so became a director enrollment back in 2019 same thing there we have low enrollment in we were lot of school at time the biggest high school that had the largest num of Roman students School the school I was principal the larest the smallest School in TD that time so so I was able to work through some things and build some foundations and kind of changeing culture like I said I inherited in F school this was an F school we flipped that school around so when I left the director at pea we were passing school so I was able to

flip that school around and it was just really it wasn't the big picture thing that changed it was more looking at the little things small victories that we could be in control to change the things we doing that cus which helped us still then gotot last year to the me of enrollment with the oversight of high school recruitment so for County schol that means is there when I first arrived there it was just myself was I had no staff I have assistant now there's 12 of us and I've been there for four and a half years why did we grow so fast is just put foundations putting philosophy together that will help support mission of that college and really promoting the service to our community making trying to build that strong because College that's what

we do that that's what we sld as as a department we're working with all the high school I have 10,000 en in this program we first when I first started it was 1200 so we're growing very rapidly but this we're seeing a trend Statewide and we're seeing a trend Nationwide so which is kind of helpful in sense but it's more like it's really a need that the community wants that we're really trying to establish especially in this community two high schools here um in five years grown 100% just this all of the your first and part of your second year college course that you took W gr and high school both offer a lot of those courses writing courses youres District courses they're offer there and that's what my job is is trying to establish

those kind of opportunities to our high school that's what I'm doing now um so this is something that I wanted to highlight I I saw superintendent book over here and it's the same thing that I I used it's different version but it's seven Habs of Highly people think you guys are familiar with this yeah this is going to be perfect well to make of connection so I'm going to make connections to this based on readings that I use with my staff the first one Daniel going focus and really what this is telling us is how do we eliminate all the distractions that is going to surface when we're doing the great work that we're doing because those are the things that create frustration staff that's what that's what this is telling you just trying to

focus on the Excellence that's going to deliver right cutor I'm sure you guys are familiar with this one I reference this a lot too this help us identify what for example the one that's highlights to me is is guiding your team get with a strong sense of urgency people quickly identify critical issues and [Music] because I have one contact for distance and one for close only reason why I don't need readers okay um The Guiding team with a strong sense of urgency people quickly identify critical issues and form teams that are strong enough and that fill enough commitment to guide an ambitious change in initiative even though the team members may already be overworked or overc committed so we're talking about education we're talking about teachers when we get to the this mid semester or

mid year I'm sorry that's where we like oh [Music] just [Music] interventions right it's happening right now as we speak so John just says let's refocus let's refocus on what matters to us because one thing is what is who are we working with move your bus have you have you heard from Ron Clark move the bus so which me in this room there's a wide variety of different levels of talent not all of us are talented the same way but we all have a talent whatever that Talent is we have to figure out what that means we got to categorize and then we got to plan accordingly because not everybody should everyone should be going in the same direction but everyone's going same direction but with a different skill set because that's what's going to

happen it's it's just fact right so in the seventh habit what I want to just kind of focus on which all of this tells us what is habit three and habit four so have you guys talked about those yet so H habit three is putting the first things first goes back to focus what is our Focus habit one and two pretty much we know what that is because that comes to us every single year Happ five and six are thinking what's our goal this is where we want to get to on a certain dat right so what this really means and we we'll get to it later is the Integrity that we ar with what's our self value as I mentioned before what are we commited to is it going to align to my personal

beliefs and is it going to line to my professional beliefs and it should that's the only way we kind of help everybody next to us arrive with that emergency but being able to be productive at the same time right so when we worked through our our district Vision which is already spelled out that those are things that we don't have any control of it's there the school Vision you have input right so possibly at the beginning of the year I don't know what you guys call profession learning communities but you're developing what that should look like in the school so you got some in so your targets is what's third grade test SC what are they what does it need to be what A fifth grade eighth grade so on and so forth we all

have our Target goals and the reason why I put three if you did 15 if you did 10 that's hard to manage it's really hard to manage try to minimize what are the your sense of urgency what are the three urgent targets we got to focus on it might not even be three it could be two be one but that's what we have to focus on so that we can develop our whats and our house so when I talk to my staff I say okay here's what we need to do it could be Sports we want to District Championship we want to whatever it is the little are these are things better right we got to do got improve our offense and defense or our special team or in the classroom we got to improve

what the environment looks like how does it feel when I walk what what are the what and how how are we making sure that that's going to happen right so same thing [Music] so when we break it down even further now we dig deep into the Target in that Target one whatever it is improving test SC for grades three or uh writing reading scores in grade three what does that look like what are the activities that we're doing you're already you already have this but we want to make sure that we know what that is maybe this is something that we share with the students maybe that's that we share with our parents right and I'm this is important because last thing I'm going to talk about I'm just GNA explain why I bring this

up same thing with Target two target three so this is where we dig deeper we don't just focus on the surface stuff we want to dig a little bit more right what is your personal why why are we doing this what does it mean to to me and when I wake up every day drink that one cup of coffee two three right now we probably at five um at but what am I thinking about when I get here I think about Johnny Amy who am I thinking about and what is why how do you want to improve the how do you want to improve whoever that what that motivation is that's what we want to focus on right now but before we figure out what why our wise are we first have to answer what

this means to us one what as a person in this community as the educator of this community of our students our Future Leaders our future teachers our future whatever it is we're going to be part of in here what can we influence what are the things that we can think about that we can influence that could be I have great relationships with parents I talk to them on a regular basis my communication skills are great I develop lessons very well I know how to dat whatever that is I can influence it because that's what I'm good at what is your strength what do you bring to the table what do you bring here to comp what is it that you can say that you stand out because this is what you're good at this is

your strength and how do we leverage our talent so if we're in a group of five professional Learning Community I think that's what maybe you guys call I don't know what you guys call groups your data group your data team but in that group how can we Leverage What Mr bassus is strong at what superintend Rico is strong at how can we leverage that instead of saying okay this is what we got here's the data this is what we got better at go back to our class we left in about 12 weeks we don't want to do that we want to back up what are you good at what can you do can you prepare a letter for parents to make sure that we're communicating the right things at the right time all but before

we can answer those three questions we have to know what our blind spots are what are the things that are going to serve this for those of you that have been in teaching for some time you could probably answer this but for those of you that are teaching for the first time you might not be able to answer this and that's okay but as a team we should be able to figure this thing out I spots can be what's going to happen when we and we have a group of students that are AB what's the time or we come in on Monday we have a perfect lesson plan man I'm so excited the weekend's here I can't wait to deliver that instruction and then not say that have maybe com that's you don't know what's

coming right there you go that's we don't know we just don't know when that's happen but we need to prepare our what is what is happen how do we prepare for that and how do we make sure that we have plan at at Al so even if we're not aware of anything we need to collaborate and make sure that we identifi what those could be but we're prepared it does Happ what that looks like so I'm G ask you when we're talking about brok I'm G to ask you to close your eyes ask you just to close your eyes when I say and I want you to think about that one student that student that you know that you did this that the other that you would make a h impact with [Music] that so

I'm going to ask you you can close your eyes and think about that once and think about the name that one name as I read from this St close [Music] your this is a starfish story as an old man walked the beach he saw saw a boy picking up starfish and put them into the sea he asked why the boy answered the starfish would die if that stred on the confused the old man said the beach go on mil [Music] can't starfish in his hand tossed it in the ocean and said made a difference [Music] so open your eyes go back to those three questions four about our blind spot that one that Johnny that James that one student that you're thinking of in your head what can you influence to improve that student you

have a relationship with that parent you have relationship with the family relationship with the student have you seen the date on that student you have a data that student have you fig out make sure that successful what strength do you bring in order to make sure that Johnny James is going to get the best of you every single day and based on what you know about that student if you happen not to have that strength in that particular whatever it is what is your teamm your fellow teachers who can you go to to ask what are you doing in a situation like this you've been teaching for so many years I've seen you do great things in your classroom with that one particular stud what can I do what can you do to help me

help that student how can I live talent that I have on this campus all these all these students all teachers here right how how do I know them and how do I know the strengths that they have and how can I ask them for help so here I I have little slides it's going to be shared with you that you can use can if you want but they have the three questions that you can leverage and jum down that way you can work through your situation your student to kind of see this is something you can use so let's go back to this so we're really talking about thinking about what is it that we we want to win what are the little victories I go Cate small VI or wi in the process there

should be something tell you should be something in that you have little Victory charts I'm little victories because these are things that you want to Cate in particular students are me certain depart how do we Cate that we should have something in our where it shows that all right there there do this there's some sort of a systematic way of celebrating these students when they need these targets for me when we were turning these schools around one of the things that we had was we had class cus we had 0% pass at the and is so so construction Council ended up saying we need to do something different so okay what does that mean so this is where the entry came of bringing PR courses for two reasons one is not just because it's an

advanced learning experience or honest course anything like that it's more like because there's two things for low most scores and we're low in college career ready activities so we brought the college in to help us with increasing dual credit which we get points I mean you want to talk about points for that very low but also we inreasing college applications inre that was to me that was a grp was small huge for the C that's what started turn start see the data Shi because now the students will interested I want to get into college course I want to be on Frid want to go to see campus talk to counsel so start start lot so that's what we were committed to everybody on that campus became committed because they saw that it was value inre

value of their students were the first were [Music] excited brought to the table we marketed to parents communicated this part because this is what really helped us shift the culture on the campus so start marketing materials there was all kinds of stuff so we talk about P think winwin from the top down these are your independent Dimensions meaning a character of the people that are involved the relationships that are built in this room without relationships there's no trust without trust I don't know if the pass next door me is doing what they said they're supposed to be doing or vice versa so there's got to be certain level of trust agreement this is where I was talking about Collective commitments like we're committing to something but this is Collective Agreement between all of us these

are the things that we're going to promise to do because we know that it's going to help the next person it's to help my colle help everybody in this room most importantly who so coming down to putting first things first if we're talking about self [Music] value it's got to be meaningful but at the same time it's got to be manageable you can't overcommit you can't commit yourself to do more than you're capable of doing if it's going to weaken water down your talents and strengths it's got to me it's got to be meaningful it's to be for you it has to because then if you don't then it's going to be too overwhelming and you're going to get Burt out and that's when the whe come off right so meaning man has to be

at top because that's yourself it's to be coming from here in so if you have a long list of 12 things I'm going to do class real probably get so that's why in the previous slides I put three I want to put everything else is going to fall in place but I got to make sure that those three things be important to me and everybody around keep important things important so if you're going to commit to this it should be an everyday thing every week something needs to be consistent consistency consistency consistency great balance for values this is where you TI can together so creating God personal home work it's got a balance so when I Wasing football I was bad at this I go home I go to my office myself keep watching but

as the years got on got better because I got better go home get my family involved so I to practice games whatever it is I got to create some sort of balance for my family but it's got to be when I come [Music] home I don't have to feel like you go home you talk about this so happy you're when you get home you leave home because you know that the work that you're doing is great not all of us can do that but you got to find it you got to find your bance because when you come every day you got little Johnny J little or whoever it is on so that's why [Music] create Happ four and habit three Hab for is really telling us leaning us towards the focus of the results

that you are putting first things first is managing the execution of the activities that you as a group as an individual have committed to I got a little for you guys thinking about that one [Music] kid things going to happen when we look out and see what can I contribute to what can I do I guarantee you [Music] there will be a voice telling you that youve been wasting your time wasting your energy wasting your don't listen to listen to [Music] that that will even [Music] existence believe that that all of us work to do that each one of us show to do something that each one of us show up you want help contribute to you [Music] un [Music] instrument [Music] how will you serve the world what do they mean that your temple

can provide that's all I can tell you experience the effect you have [Music] you are ready and able to do beautiful things in this world and after you walk through those doors tday you will only never have two choices love or Fe Choose Love if ever let fear turn you against your playful [Music] heart to see yourself as an opening for Universe to move through to work through to make a difference in life see yourself being used by life to improve the to [Music] expand e three tells us and I'm going to read the mission of the school district school district will provide a community environment in which all individuals are challenged to achieve excellence in academics character and life skills that's everybody involved in the district from leadership all the way down to our

community the vision is building for the future learning cooperating and caring for all the thing for the year world of imagination so that all of you in here just multiply that one or two students that make [Music] difference that's the [Music] M those are the kids that are going to get you over that now not saying that only I'm saying if all of us our share of committing to making sure that that one student that was in your mind at least you can make that differ spread because the next person is going to see that connection it's going to grow so whatever that name is I'm going to ask you to if you guys just I have the name too but you could just count of three say the students thing one two three two

and the reason why for me is like beginning of the year the student was having a hard time testing into some of the college courses so I was able to get some tutoring for that particular student in one of the high school by the way I have 54 high schools I responsible for so I tutoring testing opportunities there t EnV so I put in that environment to get used to this and that's what I ask if you just pay attention to those students because when they test they're not used to that environment so they get nervous they're not they're not knowing what to expect or what to do so please provide an envir a learning environment for them that they can get used to so that way when they do have to test it's not

strange to them it's familiar and you just set them up for Success have it tell us what is that one thing you can do different that you are not doing now that will make tremendous positive difference in your person that same question about your school your classroom or your professional life what is that one thing and you're going have di deep within yourself to find out what that is so that way when you come tomorrow you come next week or day after until we get ready for the end of the year that's going to drive you to be to continue to work towards [Music] in so this is what we created and I'm going to end real quick but one thing I wanted to point out is our vision for the Department is we need

to create opportunities whatever that looks like we got to create opportunities and like I mentioned earlier um superintendent is that now that I'm responsible for high school recruiters and dual enrollment it's important that we deliver information to eth graders because eighth graders need to know when we're going to high school what their opportunities are there so they need to know that they get able to get college credit and complete their first year in high school so when they go to a four year or transfer to people College they just completed their first year now they don't have to pay a year tuition so the way tuition and financial stuff is going on in and all that stuff well let's do them a favor and help our families AFF college for these students they choose to

and this is what our grow chart like 2018 before I arrived and now the only reason why it's down to 202 course because we haven't entered all of our spring courses this is all F courses so we're probably going to hit 10,000 of enrollment we hav't put in but our goal is to hit eight 8% growth each year and we're at 17% so we're really hting up there so our team is very and it's just because support them make sure they [Music] needed love to work this is what our chart looks like how we built it like I said it can be one it can be three but we don't go past three then it gets too complicated and it's notan this is important though between how and when how do we know it's working

we do that every day you assess evaluate adjust come back and at the high school that's what our Collective commitments were that's based on our evaluation teaching process what two things me in control of this learning environment and the learning experiences that's what we're in control of that's what we can influence and that's how we are able to includ our student for so with that just want to say thank you for allowing me to be here um hopefully there's some things you can take uh but more importantly it's it's about trying to build that that culture and passion and you're in control of that dir environment I wish you luck and I'm look forward to this and I might [Music] support thank you James and one of the things that we spoke about on the

was everybody likes the Underdog Story right he worked at F schools and was able to um turn them around and with have book football winning teams but you know it's hard when you're at the top to stay at the top right because it's harder to notice those spots and to keep that motivation going so when we talked about that he was saying you know why why does it have to be another school story why not us right we can tell our story and we have a lot of the similar success that we're all working towards but we can be that story that you all stand up and talk to your friends and colleagues about on our journey together through education as in our students and like we were talking about you know the letter grade

isn't the be all end all but there's something motivational and that Pride that you have right when you have a successful family a successful team when our kids are doing good as adults we're celebrating and we're proud and so there's a sense of Pride that comes along with the fact that we do have a plan we do Monitor and adjust we are very good at trying to figure out what our blank spots are on doing the very hard work of monitoring just in teaching and learning um every day so we don't want you know we know that the bln doll is not the letter grade but we know that we have it all we have healthy happy students and I feel that we have healthy happy staff and we can do that story so James

we're looking forward to sharing our story with you on our journey um this is my seventh year here this is's fifth year here a lot of teachers have been here for their entire careers we have a teacher that drives from Mir every day and you've been doing it for how long for 25th year of driving into Continental because we are that school and we are that special and when people say it's so far little then you don't need to come here because we have someone who's driven all this time and is an amazing teacher that knows how amazing our kids are and commitment her commitment right so thank you I don't mean to call you out on it but so again thank you James for being here we will have him come back when we

have our um high school counselors coming because I think our kids need to know about dual enrollment and the implications sooner than later and we can't wait for Walden and saita to share that information we want to send our kids prepared to know so they can continue to advocate for themselves and say this is the class I need and this is where I needed and this is um the track I want to be on so we'll be seeing more of James throughout the screen so we really appreciate it so can help me give him one more Val okay so now we are going to have a little fun activity and I promise it's not very long um do we have staff to help pass out the the cheat sheet for teachers so they can help

us participate please um who remembers what the last needs are Middle School you had a refresher remember the last needs l a f f what does the L stand for love love love and belonging and if you saw in that video I saw more hugs and love and belonging which is what was making people smile what's the a what's the a middle school you had a refresher love and belonging what's the a what achievement right we all need to feel a sense of achievement an accomplishment or we wouldn't do what we do what's the other okay we all have four basic needs right and in order for us to be balanced like James said we need love of belonging achievement and there's two F fun if you're not having fun you're off balance it's boring

it's sad nobody's motivated okay stay with me the love of the love of the what's the achievement what's the's the freedom everybody has to build that sense of freedom and choice right I I am free to plan I am free to talk on the phone I am free to exercise I can make choices so love and belonging achievement Fun and Freedom so what we have plan for you is to help you meet your fun need most of the leadership team will say it's nice F and I'm crazy but they are good sports and we have a great support St you have the lyrics in front of you so you know the 12 Days of Christmas right I Chang the lyrics to the 12 weeks before testing we are going to need your help okay so
